Teams survey active users, read this month's tickets and ask the success team what people are unhappy about. All useful, and all drawn from accounts that survived. During the Second World War, the US military faced the same trap with bombers. Planes came back from missions full of bullet holes, mostly in the wings and the fuselage, and the obvious plan was to add armor where the holes were. The statistician Abraham Wald pointed out the flaw. The holes showed where a bomber could be hit and still fly home. The planes hit in the engines were the ones that never came back. Armor belonged where the returning planes had no holes at all. Churned customers are the planes that did not come back. If your analysis only reads the ones that did, you will keep armoring the wings. ## What customer churn analysis covers A complete churn analysis answers two different questions. - **Who leaves, and when.**Churn rate by cohort, segment, plan, region and tenure. This half lives in your billing system and CRM, and most teams have it. - **Why they leave.**The cause behind each cancellation, in enough detail to fix. This half lives in conversations, and most teams guess it. The first half tells you where to look. Only the second half tells you what to change, and it is the half that gets skipped because it means reading. ## Why cancellation forms mislead Every cancellation flow asks for a reason, and customers answer the way people answer a waiter who asks how the meal was. Quickly, politely and with whatever ends the conversation fastest. What the cancellation form says What the last 90 days of conversations said "Budget cuts" Security blocked the rollout; SSO was requested three times and never scheduled "Not using it enough" The champion left in July and nobody onboarded the replacement "Switching to another tool" Exports failed twice during month-end close, and the CFO lost patience "Missing features" One missing integration turned every weekly report into manual work "Budget" is one of the most common answers on any exit survey, and it is rarely the whole truth. Budgets get cut for tools that feel optional. A customer who says budget usually means the product stopped feeling necessary, and the conversations show exactly when that started. Churned customers are the planes that did not come back. Read them first. ## A five-step customer churn analysis You can run this with a spreadsheet and an afternoon per quarter. - **List the churned accounts.**Everyone who cancelled or downgraded in the last two quarters, with the revenue they took with them. - **Pull the last 90 days before each cancellation.**Every call, support ticket, Slack thread, email and CRM note. Ninety days is long enough to catch the turn and short enough to read. - **Find the first moment of frustration.**The first complaint, the first missed promise, the first meeting the champion skipped. That date usually comes weeks before anyone says the word "cancel". - **Group by root cause and weight by revenue.**Five small accounts leaving over pricing and one large account leaving over a broken integration are different problems. Count both, then sort by money. - **Look for the same cause in accounts that are still paying.**This is where analysis turns into prevention. The accounts showing the same early pattern today are your next churn, and you still have time to act. ## Questions that find the real reason When you read a churned account's history, look for answers to these: - When did the tone of their messages change? - Who stopped coming to calls? - What did they ask for that never shipped? - Did their champion change roles or leave? - Did another product's name start appearing? - What was the last thing we promised them? Patterns show up fast. Usually a handful of root causes explain most of the lost revenue, and at least one of them surprises everybody. It is also why churned accounts are the best place to learn where your [product-market fit](https://closedloop.sh/blog/product-market-fit)ends. ## From analysis to early warning A churn analysis that runs once a quarter tells you what already happened. The real prize is catching the same patterns while the account is still yours: the third ticket about the same bug, the renewal call where the champion sounds tired, the sudden questions about exporting data. That is the subject of our guide to churn prediction from conversations. The cheapest early warning, though, is a good habit before every renewal call: [plan it](https://closedloop.sh/blog/pre-call-planning)with the account's full history in front of you. ## Where ClosedLoop AI fits The hard step in customer churn analysis is step two: reading ninety days of conversations for every lost account. ClosedLoop AI reads every channel for you and keeps each complaint attached to the customer and the revenue behind it. - **Churn causes, ranked by money.**Root causes across churned accounts, weighted by the revenue each one cost, with the quotes behind every cause. - **At-risk accounts while there is time.**Accounts showing the same early pattern today, with the triggering quotes, the dollars and the trend. - **One story for CS and product.**The same evidence on both sides, so the renewal does not hang on two teams guessing differently.
