A less frequent complaint describes a reconciliation task that cannot be completed before a customer's reporting deadline. Which should the team investigate first? Customer feedback analysis helps answer that question by connecting what people said to the problem, its consequences and the customers affected. A useful result explains a product decision and lets a colleague inspect the evidence behind it. The process below works with a spreadsheet or a dedicated tool. It starts with a defined question and ends with a decision you can review as new evidence arrives. ## 1. Set the decision and the scope Choose a question with an audience and a time window. For example: “Which problems are preventing customers in our target segment from completing monthly reconciliation?” is easier to investigate than “What do customers want?” Record the sources, dates, customer segments and languages included. Include sales calls, support tickets, surveys and chat where relevant. State what is missing, such as a source that has not been connected or a segment whose feedback was not collected. Coverage matters when interpreting the result. Ten reports from one heavily represented segment do not establish that the same problem is common across your entire customer base. ## 2. Preserve the evidence before interpreting it For each relevant passage, save the original wording, source link, date and customer. Keep your interpretation in a separate field. If you translate a passage, preserve the original alongside the translation. Identify what happened, what the person was trying to do, what blocked them and any workaround they described. Distinguish an explicit statement from an inference. “This makes renewal difficult” and “This customer might churn” are different levels of evidence. One conversation can contain several useful observations: a bug, a feature request, a workaround and praise for something that already works. Capture the relevant passages individually without losing their surrounding context. ## 3. Group by the underlying need Start with the outcome customers need. Two requests for differently named buttons may describe the same workflow. Two requests that both mention reporting may describe unrelated problems. Write a short description for each group: what belongs, what does not, and which question remains unanswered. Keep uncertain cases separate until you can inspect more evidence. A tidy theme is unhelpful if it combines problems that require different decisions. Separate repeated mentions from distinct customers. Three follow-ups from one account can indicate urgency, but they should not count as three affected accounts. Preserve those follow-ups as evidence while counting the account once for reach. The [feature request tracking guide](https://closedloop.sh/blog/feature-request-tracking)includes copyable templates for this relationship. ## 4. Add customer impact and business context Review each need against the same questions: - How many distinct customers report it, and in which segments? - What task is prevented or made harder? - Is there a workable alternative, and what does it cost the customer in time or effort? - Is there a specific deadline or a stated condition on a deal or renewal? - What CRM information supports that commercial context? - How confident are we in the interpretation? Keep account revenue, open-deal value and revenue explicitly described as at risk separate. They answer different questions. An account's contract value describes its commercial size; an open opportunity describes potential business; neither proves that fixing a feature will secure the entire amount. For a need's account-revenue total, count each affected account once. When comparing several needs, do not sum their revenue totals without removing overlapping accounts. The same contract can appear behind several problems while still being only one contract. ## 5. Work through a prioritization example All customers, quotes, counts, dates and amounts in this example are invented. They illustrate a decision process, not ClosedLoop AI performance or customer results. Need Mentions Distinct customers Observed impact Commercial context Save a dashboard filter 12 8 Repeated setup; an existing workaround is acceptable $240,000 in annual contract value across the eight accounts Complete monthly reconciliation 4 2 A required workflow cannot finish before a reporting deadline $180,000 across two existing accounts; one account explicitly conditions its $90,000 renewal on a resolution Reorder navigation items 7 5 Preference; no blocked task identified $210,000 across the five accounts; no renewal condition reported The filter has the widest reported reach. Reconciliation has the clearest immediate consequence. Navigation has more mentions than reconciliation but less evidence of harm. The reconciliation total is $180,000 of associated account value. Only the invented $90,000 renewal has an explicit condition in the evidence. Even that condition is not a guarantee that a fix wins the renewal. One of these accounts could also have requested the filter, so the table's revenue figures cannot be added into a single opportunity total. A defensible next decision is to investigate reconciliation first, confirm the deadline and failure mechanism, and estimate a remedy with engineering. Keep the filter in the prioritization discussion because of its reach. Seek more evidence before treating the navigation preference as urgent. That decision could change if reconciliation has a quick workaround or the filter supports a strategic product goal. Revenue adds context; product strategy, customer impact, evidence quality and engineering judgment still matter. ## 6. Write a recommendation someone can challenge A short decision record should connect the proposed action to the evidence. Copy this structure into your planning document: Field What to record Decision What to investigate, build, defer or decline Problem and audience The task affected and the customers experiencing it Evidence Source links and exact passages that support the interpretation Reach and severity Distinct customers, mentions and observed consequences, labelled separately Commercial context Relevant contracts, opportunities and explicit conditions, without double counting Constraints Effort, dependencies, risks and fit with strategy Uncertainty Missing evidence and the question that would change the decision Owner and review Who acts next, when to revisit it and how to check the outcome Attach that record to the delivery item. After a release, inspect the original workflow and ask whether the change resolved the problem. Track adoption or task completion where you have the data, and contact the customers who raised it. A feature being shipped is an event; its effect needs separate evidence. ## Where AI helps with customer feedback analysis AI can extract relevant passages, suggest groups and summarize a large collection of feedback. Evaluate the output by returning to the sources: did it preserve the meaning, combine the right problems, count customers correctly and distinguish a reported fact from an inference? Use a sample containing repeated mentions, conflicting feedback, an ambiguous request and a conversation that contains no relevant problem. Ask the tool to show why each item was included. A confident summary without a route back to its evidence is difficult to use in a product decision. ClosedLoop AI applies this workflow to connected customer conversations and brings product insights together with customer and CRM context. Product teams can inspect the quotes and customers behind a need and use that evidence in prioritization.
